Every project opens with two weeks of Discovery: interviews with the people who sell, support and run the product, a read of the analytics you already have, and a competitive review of the five sites you named as references.
It ends with a written brief. One sentence about what the site is for, one number it is supposed to move, an information architecture and a content plan with owners and dates. You can take the brief elsewhere. Six clients have. Four came back.
